【课程介绍】

本课程讨论如何把项目管理工具方法应用到各自的企业实践中，讨论如何根据业务特点设计项目管理体系、定义和运作PMO职能，让项目管理为客户、员工、股东、管理层和其他干系人带来看得见的收益。

通过培训的参训人员回到工作中，可以快速优化项目管理流程、调整PMO职能、解决企业当前面临的项目管理问题，真正展示项目管理对于组织盈利能力的贡献，真正体现项目管理专业人士（PMP）的职业价值。

2天的集中辅导的主要在于传递项目管理和PMO领域的最佳实践，并为解决客户面临的关键问题提出指导，确定后续行动方向。

【受众对象】

PMO总监/经理、高级管理层、项目经理、项目集经理、项目总监、项目管理工程师、助理项目经理、敏捷/产品开发经理等，从事项目管理或相关管理工作的人员，对PMO建设与管理有兴趣的人员。

【课前课后】

课前：需要对课程参与者进行课前访谈，识别关键问题和核心关注，以调整课程讲解内容和交付方式。访谈形式分为现场访谈和问卷调查两种，视距离远近而定。

课后：根据客户要求，可以在课后提供不同程度的现场辅导和深度咨询服务，需另签署服务协议。

第一部分：建立和优化项目管理体系

1、把项目分类

2、确定各类项目的通用项目生命周期模板

3、建立基于PLC的项目管理流程

4、建立10个领域的管理规范

5、为项目管理流程配备工具（模板、查对表、工具等）

6、设置PMO监控点

7、建立项目管理制度

8、项目管理体系的持续改进

第二部分：建立和优化项目治理体系

1、PMO在项目选择阶段的职责

1) 制定项目组合计划

2) 通用的项目选择过程

3) 确定项目准入标准

4) 确定项目优先级规则

5) 制定项目退出标准

2、PMO在项目启动和计划阶段的职责

1) 委派项目经理

2) 建立项目账户

3) 评审项目管理计划

4) 指导项目开工会议

3、PMO在项目实施阶段的职责

1) 建立项目可视化机制

2) 建立项目绩效度量指标（KPI）

3) 建立项目状况跟踪和评估办法

4) 基于项目生命周期的治理环

1) 确定危机项目，委派整改组长

2) 成立整改小组，召开启动会议

2、敏捷行动注意事项：

1) 请参加培训的人员最好有一定项目管理方面的基础。

2) 请参加培训的人员提前预设需要解决的问题，或特别关心的问题，以便在课堂期间向老师咨询（如无问题，请按照老师的思路学习）。

3) 企业内训，为了便于学习者理解，企业方可提供一个自己的案例，供老师授课期间演练，以便学生更容易理解。若无，则以老师提供的案例为主。

第六部分：注意事项

请参加培训的人员最好在项目管理、职能管理方面有一定经验和基础。
